Five Signs Your Organisation Needs an AI Governance Framework

Most organisations don’t wake up one morning and decide they need AI governance. It tends to become apparent gradually, through a series of small incidents, uncomfortable questions, or the slow realisation that nobody is quite sure who is responsible for the AI tools spreading across the business.

If any of the following sound familiar, it’s probably time to get a framework in place.

1. You don’t know how many AI tools your organisation is using

This is the most common starting point. Someone in marketing is using ChatGPT to draft content. The sales team has adopted an AI-powered CRM feature. Finance is experimenting with automated forecasting. HR has been using an AI screening tool for six months.

None of these decisions went through any formal process. Nobody has assessed the risks. Nobody has checked the terms of service. And nobody has a complete picture of what data is flowing into which AI systems.

If you can’t produce a comprehensive list of AI tools in use across your organisation, you have a governance gap. You cannot manage risk you cannot see.

2. Your staff are using AI but nobody has defined acceptable use

AI tools are powerful, but they come with risks that most users don’t instinctively recognise. Staff may be entering confidential business information into public AI tools. They may be using AI-generated content without checking its accuracy. They may be making decisions based on AI outputs without understanding the limitations.

Without clear acceptable use policies, you’re relying on individual judgment. Some staff will be cautious, others won’t. The result is inconsistent practice and uncontrolled risk exposure.

3. A client or partner has asked about your AI governance

This is increasingly common, particularly in regulated sectors and public procurement. Clients want to know how you’re managing AI risk before they trust you with their data or their business.

If you can’t provide a clear, documented answer to this question, you’re at a competitive disadvantage. Organisations with demonstrable AI governance are winning work that others are losing, not because their AI is better, but because their governance is visible.

4. You’re concerned about regulatory compliance but don’t know where to start

The EU AI Act, evolving data protection requirements, sector-specific regulations – the regulatory landscape around AI is developing rapidly. Many organisations know they should be doing something, but find the requirements overwhelming or unclear.

This paralysis is itself a risk. While you’re working out what to do, your organisation is accumulating AI-related exposure. A governance framework gives you a structured starting point, it doesn’t need to address everything on day one, but it needs to exist.

5. AI decisions are being made without senior leadership involvement

AI adoption is a strategic decision with implications for risk, reputation, operations, and compliance. If AI tools are being adopted and deployed without any involvement from senior leadership, the organisation is missing the opportunity to align AI use with business objectives, and the responsibility to manage the associated risks.

Good AI governance doesn’t mean senior leaders need to approve every tool. It means there’s a clear framework for decision-making, with appropriate oversight at the right levels.

What to do about it

If you recognised your organisation in any of these signs, the good news is that you don’t need to solve everything at once. Start with an AI inventory to understand your current landscape. Develop a basic AI acceptable use policy. Identify your highest-risk AI applications and focus your governance efforts there first.

The most important step is the first one: acknowledging that AI governance is needed and giving someone the responsibility to lead it. Everything else follows from there.
